Tolkien's Retconning and asking new questions

Everyone knows that JRRT was an expert at retconning things and coming up with believable explanations for mistakes or random tidbits he hadn't really considered previously. We also know that there are a lot of questions we as readers ask that Tolkien simply never answered in his writing and in some cases probably never even considered. My question is: To what extent do you think our speculative answers to such questions differ from the answers Tolkien himself might have come up with if he had been asked during his lifetime? Is there even any way to know such a thing?
